Process
How we work: from idea to launch, one validated step at a time.
A transparent, stage-by-stage process. Every stage has a clear output and a decision point — so you're never locked into building more than you've validated.
- IDEA
- POC
- VALIDATE
- BUILD
- LAUNCH
- SCALE
How does a project with HexaBrain work?
Projects move through ten stages in two phases. The POC phase (stages 1–8) defines, builds and validates a focused first version and ends with a production roadmap. The product phase (stages 9–10) builds, launches and supports the full product. You can stop, adjust or hand over at any decision point.
-
Discovery
We learn about the business goal, users, constraints, existing systems and what success looks like.
You provide
The idea or problem, any documents, designs or systems access, key stakeholders.
We deliver
Questions, initial observations and a view of the main risks.
Typical duration
One or more conversations.
Decision: Is there a good fit, and is a POC the right first step?
-
Requirements & scope
We turn what we've learned into prioritised requirements and identify the assumptions the POC must test.
You provide
Priorities, business rules, feedback on the draft scope.
We deliver
Requirement summary, assumptions list, in-scope and out-of-scope items.
Output
Agreed problem statement and success criteria.
Decision: Do we agree on what the POC must prove?
-
POC planning
We define the POC scope, platforms, integrations, iteration plan and timeline.
You provide
Access to integration sandboxes, sample data, decision-makers.
We deliver
POC proposal: scope, approach, team, timeline and commercial terms.
Output
Signed-off POC plan.
Decision: Approve the POC plan and start.
-
UX & technical design
Key user journeys, wireframes or UI direction, and the technical architecture — designed with the future product in mind.
You provide
Brand assets, existing designs, feedback on flows.
We deliver
User flows, UI direction, architecture and data model.
Output
Approved design baseline.
Decision: Do the flows and architecture reflect the real product?
-
POC development
Short iterations, riskiest pieces first: core functionality, APIs, integrations and the interfaces needed to demonstrate them.
You provide
Quick feedback on iteration demos and answers to open questions.
We deliver
Working software in a shared environment, updated every iteration.
Output
Functional POC.
Decision: Course-correct scope if early findings require it.
-
Demo & feedback
We walk stakeholders and, where useful, target users through the POC and capture structured feedback.
You provide
Stakeholders and users for sessions.
We deliver
Demo sessions and a consolidated feedback log.
Output
Prioritised feedback.
Decision: Which feedback changes the plan?
-
Validation
We measure the POC against the success criteria agreed in stage 2 — technical, UX and business.
You provide
Business input on what was learned.
We deliver
Technical findings, risks, limitations and gaps.
Output
Validation report.
Decision: Did the concept prove out?
-
Production roadmap
We translate the findings into a plan for the full product: phases, modules, platforms, hardening work and estimates.
You provide
Business priorities and launch constraints.
We deliver
Roadmap, estimates and recommended engagement model.
Output
Production plan.
Decision: Continue, adjust, hand over or stop.
-
Full development
We build the production product on the validated foundation, in iterations with regular releases to a staging environment.
You provide
Product ownership, acceptance and content.
We deliver
Production-quality software, tests, documentation and release builds.
Output
Launch-ready product.
Decision: Release readiness sign-off.
-
Launch & support
Production deployment, store submissions where relevant, monitoring and ongoing development, optimisation and maintenance.
You provide
Launch coordination and post-launch priorities.
We deliver
Launch support, monitoring, fixes and continued roadmap delivery.
Output
Live product — and the next version.
Decision: What should the next release include?
Working together
What collaboration looks like
Visible progress
Working software in a shared environment, demoed at every iteration.
Direct access
You talk to the engineers building your product, not only an account manager.
Documented decisions
Architecture decisions, shortcuts and risks written down as they're made.
Handover-ready
Source control and environments set up so handover is always possible.
Start at stage one
Let's start with a discovery conversation.
Tell us what you're building and where you are today. We'll explain which stages apply to your project and what the first step looks like.
- Talk directly with an engineer
- NDA available before you share details
- Clear POC scope agreed before development
- Continue into full development — or not
